The personalization framework

Think of personalization as layers. Each layer adds relevance without requiring exponentially more effort. Layer 1 — Segment-level personalization: Write different emails for different segments (industry, persona, company size). This is the most time-efficient form of personalization and should be the minimum for every campaign. Layer 2 — Company-level personalization: Include a detail specific to the prospect's company — their industry, size, growth, or a recent event. This can be automated using enrichment tools and dynamic variables. Layer 3 — Individual-level personalization: Include a detail specific to the person — a LinkedIn post, a career move, a personal interest. This generates the highest reply rates but requires the most effort.

Implementing Layer 1

Create separate email sequences for each segment. A SaaS CTO gets different copy than a fintech CFO. The effort is upfront (writing multiple sequences) but scales to any volume.

Implementing Layer 2

Use enrichment tools (Clay, Apollo) to pull company-level data: recent funding, employee growth, tech stack. Insert this data into your emails using variables: "Saw {{company}} just raised {{fundingAmount}}..." This can be fully automated and scales to thousands of prospects while still feeling relevant.

Implementing Layer 3

Reserve individual personalization for your highest-value prospects. For the top 20 percent of your list — the prospects with the highest potential deal value — spend 60 to 90 seconds researching each one and writing a custom opening line. For the remaining 80 percent, Layers 1 and 2 provide sufficient personalization for strong performance.

AI-assisted personalization

In 2026, AI tools can generate personalized opening lines based on prospect data. Feed in the prospect's LinkedIn profile or company information, and the AI produces a custom line. The quality varies, so always review AI-generated copy before sending. It should serve as a starting point, not a final product.
